The framework that made this gap clear to twenty-five business leaders at an Entrepreneurs\u2019 Organization retreat in Bourgogne came from an unexpected place: a 2002 speech by then \u2013 U.S. Secretary of Defense Donald Rumsfeld on intelligence and uncertainty.<\/p>\n

Rumsfeld described four categories of knowledge: known knowns, known unknowns, unknown knowns and unknown unknowns. It\u2019s a simple way to understand what you know, what you know you don\u2019t know, what you already know but haven\u2019t articulated and what you don\u2019t yet realize you\u2019re missing.<\/p>\n

More than twenty years later, those same four categories map almost perfectly onto how entrepreneurs use AI today. I gave a talk, The 10 Stages of AI Implementation for Business Leaders, at the Entrepreneurs\u2019 Organization Paris Chapter retreat in Bourgogne \u2014 twenty-five founders running businesses above \u20ac1M in revenue, all already using AI in some form. What stood out wasn\u2019t how advanced people were \u2014 it was how uneven their understanding really is.<\/p>\n

The most important quadrant isn\u2019t the one most people expect.<\/p>\n

Rumsfeld\u2019s model maps cleanly onto AI adoption, and it works as a diagnostic tool \u2014 not a metaphor \u2014 because the structure of uncertainty is the same whether you\u2019re dealing with intelligence or machine learning.<\/p>\n

Here\u2019s how it breaks down:<\/p>\n

Unknown unknowns (unconscious lack of knowledge).<\/strong> You use AI daily, get results that feel fine and don\u2019t realize what you\u2019re missing. This is the comfortable quadrant \u2014 and the most expensive one. Many leaders at the retreat were here: satisfied with output that would quickly fall behind in a more competitive environment.<\/p>\n

Known unknowns (conscious gaps).<\/strong> You can see there\u2019s more to be done. You\u2019ve seen better use cases or a peer has shown you what\u2019s possible. The gap is obvious, but the path forward isn\u2019t yet clear.<\/p>\n

Known knowns (structured capability).<\/strong> You have systems in place \u2014 repeatable prompts, reliable outputs and processes you could teach someone else. These are the people asking precise questions like, \u201cWhat\u2019s the next step given where I am?\u201d<\/p>\n

Unknown knowns (unarticulated expertise).<\/strong> This is the most overlooked category: the instinctive knowledge you already have about your business and decision-making, but haven\u2019t formalized. It shows up as judgment, pattern recognition and quality instinct built over years of experience.<\/p>\n

That last quadrant matters most \u2014 and most tools never access it.<\/p>\n

Here\u2019s what the Bourgogne session made clear: the real opportunity isn\u2019t just learning how to use<\/em> AI better. It\u2019s extracting what you already know,<\/em> so AI can use it properly in the first place.<\/p>\n

And there\u2019s a second layer most leaders miss. They also develop unspoken instincts about AI itself \u2014 what prompts work, where models fail, when outputs feel off. That knowledge exists, but it\u2019s rarely written down or systematized.<\/p>\n

The ten stages of AI implementation give this structure.<\/p>\n

Most companies are somewhere around Stage 3. Most believe they\u2019re at Stage 5. That gap isn\u2019t ignorance \u2014 it\u2019s the unknown unknowns in action: limitations you can\u2019t yet see.<\/p>\n

The stages range from basic prompt use to fully adaptive systems that improve over time. Most organizations are still treating AI as a tool, not a system.<\/p>\n

The next step is to change that.<\/p>\n

The practical move is simple: build an AI assistant that starts by understanding your business properly, not just responding to prompts. One that can map where you are across these stages, identify gaps, and help sequence your next steps.<\/p>\n
